Rail 02 — Decision

# Decision: The Architecture of Authority

Most organizations think they have decision architecture. They don't. The Decision Rail builds the structure that makes decisions stay decided — not relitigated, not discovered after the fact, not confused with discussion.

All Jobs become Dream Jobs

## A decision doesn't stay decided because it was made well.

It stays decided because the people who need to know about it received it clearly, the person who owns it is identified, and the team has a shared understanding that reopening a decided question requires a higher threshold than mere discomfort with the outcome.

The most common source of decision revisitation: the consulted person who experienced the conversation as collaborative and the decision as belonging to everyone. When the distinction between deciding and being consulted is not explicit, every decision is vulnerable to relitigation.

The Decision Rail makes that distinction explicit — in the room, in front of the people involved — so that decisions are made once, communicated clearly, and executed without the friction of repeated conversations about the same question.

Why It Matters

## Undecided decisions don't disappear — they get managed individually, at a cost

When you sort the significant decisions your leadership team has made in the last six months into three columns — Decided, Discussed, or Deferred — most organizations discover they are deciding less than half of what they think they're deciding. The rest is being managed by individuals, through workarounds, at a cost that is mostly invisible right up until it isn't.

The Decision Rail reduces cognitive friction. Unresolved authority triggers the brain's threat-detection systems — consuming prefrontal resources that should be available for judgment and execution. When decision ownership is explicit, cognitive load drops and decision quality rises.

### Signs this Rail is broken

- Decisions are relitigated after they are made — the same conversation happens three times
- Leaders describe the same past conversation as either a decision or an open discussion
- Decisions are discovered after people have already acted on different assumptions
- No one can clearly name who owns a given decision
- Consulted people believe they were deciding; deciding people believe they were discussing

How Brain Squared Leadership Solutions Helps

## Building decision that sticks — not just a workshop exercise

01

### The Three-Question Protocol

Before any significant decision leaves the room: Who decides? Who is consulted? Who needs to know? We make this distinction explicit, in the room, in front of the people involved.

02

### Decision Communication Standards

Within 24 hours of any significant decision, the people whose work is affected receive a clear, written statement of what was decided. We build the habit and the infrastructure.

03

### Decision Audit & Mapping

We map your last quarter of significant decisions into Decided, Discussed, and Deferred — surfacing the gap between what you think you're deciding and what's actually staying decided.

What You Get

## When the Decision Rail is working

- Decisions made once and communicated clearly within 24 hours
- Explicit ownership of who decides what, under what conditions
- The consulted-vs-deciding distinction is clear to everyone in the room
- Reduced meeting churn — conversations that used to take three meetings take one
- A shared threshold for reopening decided questions
- Cognitive load drops as decision authority becomes structural, not political

### Not sure where your team stands?

Start with the assessment. It takes 10 minutes and gives you a clear picture of where your leadership team has the most room to grow.

Assess Your Team

### Ready to talk through your situation?

Schedule a 30-minute conversation. No pitch — just a real discussion about what's getting in the way and whether we're the right fit.
