Rail 03 — Role

# Role: Know Your Lane — and What Happens at the Edges

Role ambiguity is the most insidious of the rail failures because the people most likely to fill undefined space are the people you most want to keep. The Role Rail makes ownership explicit and boundaries designed.

All Jobs become Dream Jobs

## The problem isn't that people don't know their job. It's that no one designed the boundaries.

Most organizations have job descriptions. Very few have designed boundaries. The difference matters. A job description tells you what you do. A designed boundary tells you what happens when something falls between two swim lanes — who picks it up, who decides, and what the escalation path looks like.

Without designed boundaries, the most capable people expand into underdefined space. They do it because they care, because they can't bear to watch something fall, because no one else is doing it. This is not a character flaw — it is a system design gap expressing itself through human behavior.

The Role Rail answers four questions for every leadership position: What decisions does this role own? What outcomes is this role accountable for? What does this role never do? And what happens at the boundary when something falls between two swim lanes?

Why It Matters

## Undefined space doesn't stay empty — it gets filled by the people you can least afford to lose

Role ambiguity is expensive in ways that don't show up on a balance sheet. It shows up as duplicated work, as talented people doing things that belong to someone else, as hiring situations that reveal two leaders were building in parallel, and as the slow burnout of high performers who keep expanding because no one told them where to stop.

The Role Rail makes the implicit explicit. It surfaces the assumptions, closes the gaps, and gives talented people the clarity they need to do their best work without carrying the work of others.

### Signs this Rail is broken

- Work is duplicated or dropped at boundaries between functions
- Leaders are doing things that belong to someone else because no one else is doing them
- Talented people are frustrated without knowing why
- A hiring situation or conflict reveals that two leaders were building in parallel
- The most capable people expand into underdefined space until they burn out or leave

How Brain Squared Leadership Solutions Helps

## Building role that sticks — not just a workshop exercise

01

### Responsibility Inventory

Not an org chart update — a structured conversation about what each leader owns that no one else can claim, what they share with peers, and what they are currently doing that belongs to someone else.

02

### Boundary Design

For every cross-functional handoff, we answer: what happens when something falls between two swim lanes? Who picks it up? Who decides? What's the escalation path? We design the gap response before the gap appears.

03

### The Four-Question Framework

For each leadership role: What decisions does this role own? What outcomes is this role accountable for? What does this role never do? What happens at the boundary? These four answers eliminate ambiguity.

What You Get

## When the Role Rail is working

- Each leadership role has explicit decision authority and defined outcomes
- Clear boundaries at cross-functional handoffs with designed gap responses
- No more duplicated or dropped work at boundaries
- Leaders stop carrying work that structurally belongs to someone else
- Talented people know exactly where they own — and stay longer because of it
- Hiring decisions are clearer because the role is defined before the search begins

### Not sure where your team stands?

Start with the assessment. It takes 10 minutes and gives you a clear picture of where your leadership team has the most room to grow.

Assess Your Team

### Ready to talk through your situation?

Schedule a 30-minute conversation. No pitch — just a real discussion about what's getting in the way and whether we're the right fit.
